You do not need project management software to track a project well. You need three numbers, updated weekly, shared with your sponsor every Monday. That is the entire system. The most important thing is not what tool you use. It is whether you are tracking consistently and acting on what you find.

Most projects that run late do not fail at a single moment. They drift. A small delay here. An unresolved risk there. A stakeholder concern that was mentioned once and never followed up on. The weekly health check exists to catch this drift before it compounds into a missed deadline.

The 3-Number Weekly Health Check

Number 1. Milestone Completion Rate

What percentage of milestones that were due this week were completed on time? Calculate this as a simple percentage. If four milestones were due and three were delivered on time, your completion rate is 75 percent. Color code it: above 90 percent is green, 70 to 90 percent is amber, below 70 percent is red.

This number tells you whether the project is executing as planned. A completion rate that is consistently below 90 percent means the project plan is either unrealistic or the team is under-resourced. Both problems need to be surfaced to the sponsor before the project falls too far behind to recover without a significant reset.

Number 2. Open Risk Count

How many identified risks are currently unresolved? A risk is anything that could negatively affect the project's timeline, budget, or deliverables if it occurs. Count the open risks and color code: zero to two is green, three to five is amber, more than five is red.

The number of open risks matters less than whether the number is growing. A project with three open risks that are being actively managed is in better shape than a project with two risks that no one is tracking. Read the full risk management process in What Is Project Risk and How to Manage It.

Number 3. Budget Variance

What is the difference between planned spending and actual spending at this point in the project? Express it as a percentage. If you planned to spend 40 percent of the budget by week four and you have spent 52 percent, your budget variance is 12 percent over. Color code: within 5 percent is green, 5 to 15 percent over is amber, more than 15 percent over is red.

Budget variance is the most common number that project managers avoid tracking because it requires having a baseline budget in the first place. If you do not have a detailed budget breakdown by milestone, create a rough one before you start the weekly tracking. Even an approximate baseline is better than no baseline at all.

How to Share the Health Check With Your Sponsor

Every Monday, send your sponsor a single paragraph. Three sentences. One sentence per number. "Milestone completion this week: 85 percent, amber. Open risks: two, green. Budget: on track, green." That is the entire update. If any number is red, add one more sentence describing the specific action being taken to address it.

This update takes three minutes to write and prevents the sponsor from needing to ask you for a status update. Proactive communication is the most visible sign of a project manager who has the situation under control. Sponsors who receive consistent, clear updates rarely micromanage. Sponsors who receive no updates until something goes wrong always do.

What to Do When a Number Turns Red

A red number is a signal to act today, not to wait for the next weekly check. Do not adjust the color coding to amber to avoid a difficult conversation. Red means the project needs attention now. Surface it to your sponsor with a specific recommendation: "Budget variance is at 18 percent. I recommend we descope the optional reporting module to bring the variance back under 10 percent. Can we discuss this today?"

A project manager who brings problems with solutions is far more effective than one who brings problems with apologies. The health check exists to find problems early. Finding them early only helps if you act on them immediately.
